Annual planning is a build, not a spreadsheet exercise.

market models built end to end, with the GIS work behind the territory maps.

Annual planning

The scope of work

Territories, quotas, capacity and the market model. The work happens every year whether anything is broken or not, and it usually lands on the one person who is also running the quarter it is meant to plan.

We build the model, you own it, and you run it again next year without us.

How does Sapwood build an annual plan that survives the room?

Step 1

You give us read only access

  • Last year by segment, source and size
  • Ramp, attrition and win rates
  • Nothing written, changed or deleted
Last year, by segment
Win rates by size and source
Ramp and attrition
Current book, as it stands
Read only. We build from what actually happened, not from a target.
Step 2

We build the market from the bottom up

  • Total, serviceable and obtainable
  • On company level data, not a vendor slide
  • Every filter written down
THE MARKET, BOTTOM UP
Total addressableevery company that could buy
Serviceablethat you can actually reach
Obtainableat your win rate, with this team
Every filter written down so the number can be rebuilt and defended.
Step 3

We design territories as a map problem

  • Accounts scored on firmographics and intent
  • Balanced on potential, not account count
  • Written into the CRM as assignment rules
TERRITORY BALANCE
West, before1.8x the potential
Central, before0.6x
West, after1.0x
Central, after0.98x
Balanced on opportunity, not account count.
Step 4

We model capacity, then derive quota

  • Ramp time and historical win rates
  • What breaks if hiring slips a quarter
  • The number comes out of the model
CAPACITY, NOT A DIVIDED NUMBER
Rampweeks to full productivity
Win rateby segment and source
Attritionwhat actually happened
Quota derived from the modelnot reverse engineered to hit the board number
Step 5

We hand over the whole model

  • The territory map and the rules behind it
  • The capacity model with its sensitivities
  • The market model, reproducible
WHAT YOU GET
The territory map and the assignment rulesin the CRM
The capacity modelwith sensitivities
The market modelevery filter documented
Built in your systems. Yours to run next year without us.
Step 6

You run the plan

  • Built inside the systems you own
  • Documented so it does not live in one head
  • Yours to run again next year

You run the plan. We are not in the room when it gets challenged, you are.

What gets built, and why it holds up.

Territories and segmentation

What usually happens: Most territory design is states dragged into buckets in a spreadsheet, balanced by headcount rather than by opportunity. Nobody can say whether the books are actually even, so every rep believes theirs is the bad one.

What we build instead: Territories built as a geospatial and optimization problem, which is what they are. Accounts scored on real firmographics and intent, balanced on potential rather than count, and written into the CRM as owner assignment rules that hold.

How it is different
GISnot a spreadsheet with states in columns
Balancedon opportunity, not account count
In the CRMas rules, not a one time import
Quotas and capacity

What usually happens: A quota number handed down from the board, divided by headcount, with no model underneath it. Nobody can answer what happens if two reps leave in March, or whether the plan was ever achievable.

What we build instead: Capacity modeled from ramp time, historical win rates by segment and real territory potential. The quota is derived from the model rather than reverse engineered to hit a number, and the sensitivities are on the page.

How it is different
Modeledfrom ramp, win rate and territory potential
Sensitivitywhat breaks if hiring slips a quarter
Defensiblein the room where it gets challenged
TAM, SAM and SOM

What usually happens: A TAM number from a vendor deck that nobody can reproduce, a SAM that was never defined, and a SOM that is really just last year plus a percentage. It does not survive the first question from a board member.

What we build instead: Built from the bottom up on real firmographic data, with every filter and assumption written down so the number can be rebuilt and defended. Ten of these built end to end, not estimated.

How it is different
Bottom upfrom company level data, not a vendor slide
Reproducibleevery filter and assumption documented
10 builtend to end, not estimated
