Forecasting

Our forecasting relies entirely on rep judgment. How do we fix that?

By building conversion history, so the number has a method behind it rather than a feeling.

The short answerRep judgment is not the problem on its own. The problem is that nothing checks it. Build conversion history by stage over the last four quarters, write exit criteria that are objectively true or false, then weight the forecast on history rather than on confidence. Keep the rep call alongside it, because the gap between the two is the most useful coaching signal you have.

What replaces judgment, in order

Exit criteriaOne condition per stage that is objectively true or false, with an artifact.Do this first
Conversion historyStage to stage rates over four quarters. The method the forecast stands on.Costs nothing but time
Weighted roll upApply the history to open pipeline rather than applying confidence.Mechanical, repeatable
Recorded adjustmentsEvery manager change logged with a reason, so variance is explainable. Most skipped step
Stage movementWeekly, so the forecast is a tool rather than a quarter end report.Where it becomes useful
The rep call, keptAlongside the model, not replaced by it. The gap is a coaching signal.Do not discard it
Where this ends up

A roll up needs something underneath it.

Kaypo scores each open deal on buyer behaviour rather than rep confidence, so the forecast has evidence per deal instead of a single judgment per rep.

+18 points, from no ops function

That forecast was rebuilt in a spreadsheet every week by whoever had time. Conversion history by stage and exit criteria that were objectively true or false moved accuracy 18 points, and the weekly rebuild stopped.

Questions

How do we stop relying on rep judgment for the forecast?

Build conversion history by stage over four quarters and weight the forecast on that, with exit criteria that are objectively true or false. Keep the rep call alongside it.

How much data do we need before a forecast is reliable?

Roughly four quarters of closed opportunities with stage history retained. Below about fifty deals a quarter, conversion history beats any predictive tool.

Should we buy a forecasting tool?

Not until stages mean the same thing to every rep. A tool applies method to your data; it does not improve the data.
