Where to start

Our growth outpaced our infrastructure. Where do we start putting it back together?

At the data model, because every layer above it inherits whatever is wrong there.

The short answerStart at the data model and work up. One record per company, ownership on every record, then lifecycle stages with real exit criteria, then routing, then reporting. The order matters because each layer inherits the problems of the one below it. Rebuilding reporting first is the most common mistake and it locks the existing confusion into a new dashboard.

The order to rebuild in

One, the data modelOne record per company, an owner on every record, objects that match how you sell.Everything inherits this
Two, lifecycleStages with conditions that are true or false, shared across all three teams.Needs sign off
Three, ownership and routingWho gets what, by rule rather than by habit.Where speed is won
Four, definitionsOne per metric, with a field, a filter, a date basis and an owner.Write before building
Five, reportingBuilt on the agreed definitions rather than patched onto the old ones.Last, not first
Six, governanceRules at the point of creation, and a monthly review so it does not drift. The part that makes it hold
What this looked like in practice

$3.6M of gaps priced

One read of a whole system found gaps costing a modelled $3.6M a year, ranked in the order they had to be fixed. The data model came first because everything above it inherited the problems.

Questions

Where do we start rebuilding a revenue system that outgrew itself?

At the data model. One record per company, ownership on every record, then lifecycle stages, then routing, then reporting. Each layer inherits the problems of the one below it.

Why not fix reporting first?

Because a rebuilt dashboard on an unchanged data model reproduces the same disagreements. Reporting is the symptom, not the cause.

How long does a rebuild take?

The design work is weeks. The migration and retraining take longer, and the governance is permanent. The diagnostic that scopes it is free.
