Should we consolidate onto one platform or keep a best of breed stack?

The real question is who maintains the joins, because that is what decides the answer.

The short answerBest of breed wins on capability and loses on maintenance. Every integration is a join somebody has to own, and the cost shows up as silent sync failures rather than as a line item. If you have no dedicated operations resource, consolidation usually wins even where the individual tools are weaker, because a working average beats an excellent tool that stopped syncing in March.

What each approach actually costs

Best of breed, capabilityEach tool is better at its job. Genuinely true. The real advantage
Best of breed, maintenanceEvery join is owned by someone, or by nobody. Usually nobody. The hidden cost
Consolidation, simplicityOne data model, one support contract, fewer places for data to diverge.Underrated
Consolidation, ceilingYou accept the weakest module in the suite as your capability there. The real trade
Switching costMigration, retraining and a productivity dip, whichever direction you move.Price it honestly
The deciding questionWho maintains the joins. If the answer is nobody, consolidate.Ask this first
What this looked like in practice

6 of 6 tools into production

Six licensed tools were configured to the end of the trial and no further. Nothing was replaced and nothing new was bought. Wiring them to one routing model put all six into production.

Questions

Should we consolidate our revenue stack or keep best of breed?

It depends on who maintains the integrations. Best of breed wins on capability and loses on maintenance. With no dedicated operations resource, consolidation usually wins.

What does best of breed actually cost?

Not the subscriptions. The cost is silent sync failures, overlapping tools nobody noticed, and data that diverges between systems without anyone being told.

How do we tell if two tools do the same job?

List which of your tools produce a score, a summary or a sequence. Overlap in those three is the most common finding when we read a stack.
