Start with an audit rather than a rebuild. Most messy Salesforce instances are the result of years of small workarounds, not one bad decision, so the first job is understanding what exists and what it was meant to do. Then rebuild in order: data model, stages with exit criteria, routing, deduplication rules, and reporting last. Everything in a sandbox before production.

The order to fix it in

Audit before touching anything

Inventory the object model, field usage, automations, and integrations. Change nothing during this phase.

Fix the data model

Objects and fields restructured to match how you sell now. Abandoned fields retired rather than left to confuse people.

Rebuild stages with exit criteria

Each stage defined by something observable, so the same deal gets staged identically by any rep.

Routing that matches the business

By region, tier, industry, and title, with automatic account association and firmographics on arrival.

Deduplication with creation blocking

Merge what exists, then stop new duplicates entering. Both halves, or it does not hold.

Reporting last

Dashboards built on stages and definitions everyone has now agreed to.

Want it rebuilt properly?

A full Salesforce foundation rebuild covering the data model, stages, routing, deduplication, and reporting is part of the retainer. Built in a sandbox, deployed in an agreed window with a rollback plan.

What usually caused it

Nobody owned it

Salesforce without a named owner decays. Fields accumulate, workarounds calcify, and within two years nobody knows why anything is configured the way it is.

It was implemented for a different company

The instance was built for how you sold three years ago and never revisited as the motion changed.

Every request became a custom field

The path of least resistance is adding a field. Do that for two years and reporting becomes impossible.

Cleanup happened without governance

Somebody merged duplicates once. Nothing changed the rules that created them, so the count is back.

Questions

How much does it cost to clean up Salesforce?

Implementation partners commonly quote $25,000 to $150,000. Sapwood runs the foundation rebuild inside the $2,000 a month retainer.

Should we start a new Salesforce org?

Almost never. Migration costs more than rebuilding in place and you lose history. A fresh org only makes sense after an acquisition or a fundamental change in what you sell.

Will this disrupt the sales team?

Everything is built and tested in a sandbox. Production changes happen in an agreed window with a rollback plan, usually outside selling hours.

What access do you need?

System Administrator on a sandbox and a standard admin login on production for read access during the audit. Named accounts, never shared logins, revoked at handoff.

Should we move to HubSpot instead?

Sometimes, and we will say so if it is true. A badly architected Salesforce that gets rebuilt usually beats migrating to a badly architected HubSpot.
